Greater Control of Global eCommerce
Giving Nitro Greater Control of Global eCommerce with Stripe
Overview
Nitro, a global provider of PDF, eSign and document productivity solutions, wanted greater control over its eCommerce experience and the flexibility to evolve its product offering more quickly.
Working closely with Nitro's eCommerce, engineering and product teams, Square1 designed and built a new Stripe-native eCommerce and subscription platform, replacing a third-party Merchant of Record model with an infrastructure owned and controlled directly by Nitro.
The project combined a completely redesigned eCommerce journey with the migration of Nitro's substantial existing subscription customer base, including stored payment credentials and billing records. The result is a flexible platform that supports localised pricing, global tax requirements, new product launches and ongoing experimentation across the customer journey.
Our Role
Stripe & Payment Integration Product & Software Development
The Client
Nitro provides PDF, eSign and document productivity solutions to individuals and organisations around the world.
As Nitro continued to expand its product portfolio and international reach, greater ownership of the eCommerce experience became increasingly important. The existing eCommerce model provided a working foundation for online sales, but placed limitations on how quickly Nitro could adapt pricing, introduce new offerings and experiment with different customer journeys.
Nitro partnered with Square1 to design and develop a new native eCommerce platform, integrated directly with Stripe, giving its teams significantly greater control over the way products are presented, purchased and managed. Square1 developers worked embedded alongside Nitro's eCommerce, engineering and product teams throughout the project and continue to support the evolution of the platform as a long-term engineering partner.
Challenge
Moving away from a third-party Merchant of Record offered Nitro significantly greater flexibility, but it also meant taking direct ownership of areas including payments, subscription billing and tax.
The new platform needed to accommodate a complex commercial model spanning multiple products, promotional offers, legacy subscription plans, local currencies and region-specific pricing. At the same time, Nitro wanted the ability to test and optimise different eCommerce journeys, helping its product teams understand which combinations of products, pricing and experiences worked best for different customers.
Migration presented an additional challenge. Nitro had a substantial existing subscription customer base whose billing needed to continue seamlessly after the move. Customer records, saved payment credentials and subscription state had to be transferred and recreated within Stripe while remaining correctly linked to Nitro's internal customer records.
All of this needed to happen without requiring existing customers to re-enter their payment details or disrupt their ongoing access to Nitro products.
Solution
Square1 worked hand in hand with Nitro's teams to architect and implement a new Stripe-native eCommerce platform.
The solution uses Stripe Payments, Billing and the Payment Element to manage purchases and subscriptions, alongside Stripe Tax to simplify tax calculation and provide clearer reporting across the markets in which Nitro operates. Stripe Radar provides additional fraud protection, while a comprehensive account management tool gives customers a straightforward way to manage their subscriptions and payment methods.
A flexible pricing architecture was developed to support Nitro's different product lines, promotional pricing, legacy plans and local currencies. Rather than hard-coding a single eCommerce journey, the system was designed to support multiple experiences and A/B testing, allowing Nitro to experiment with offers and purchasing flows without rebuilding its underlying payments infrastructure.
Particular attention was given to migration. Square1 built bespoke migration tooling capable of transferring customer and payment data in controlled batches and creating the corresponding Stripe Billing records required to preserve subscription continuity. These records were reconciled with Nitro's internal customer data, ensuring that customers, subscriptions and payment credentials remained correctly connected after migration.
The new eCommerce journey was initially introduced to a limited cohort of new customers before being progressively expanded as confidence in the platform grew. This allowed the team to validate the new architecture under real-world conditions before moving fully to the Stripe-powered experience.
Result
Nitro has successfully moved from a third-party Merchant of Record model to a Stripe-native eCommerce platform while maintaining continuity for its existing subscription customers.
The new architecture gives Nitro considerably greater control over its eCommerce strategy. Product and engineering teams can introduce new product lines more quickly, support local pricing across key markets and experiment with different offers and customer journeys through built-in A/B testing capabilities.
Taking direct ownership of its Stripe infrastructure also gives Nitro greater visibility into its billing and subscription data, while Stripe Tax provides a clearer foundation for managing the reporting requirements associated with selling globally.
Square1 continues to work as an embedded part of Nitro's engineering operation, supporting the ongoing development and optimisation of the platform. Rather than a one-off payments integration, the project has established a flexible eCommerce foundation that Nitro can continue to evolve alongside its products and global growth plans.
